B2B Competitive Intelligence: Battlecards, Win-Loss

Competitive intelligence isn't just knowing what competitors ship — it's arming sales, product.

Competitive Intelligence: The Function That Prevents You From Losing Deals You Should Win

Competitive intelligence is the practice of systematically gathering, analyzing, and distributing information about competitors so that product, marketing, and sales can make better decisions. Done well, it lifts win rates in competitive deals by 10-25 percentage points and prevents the class of positioning mistakes that make you look interchangeable with alternatives.

Who owns it

At <$10M ARR: usually product marketing (part-time). At $10-50M ARR: dedicated product marketing lead spending ~40% of time on competitive. Above $50M ARR: dedicated competitive intelligence function, 1-3 people. Ownership must sit with someone whose day job depends on the output being used.

Battlecards, win-loss, and positioning

The three deliverables competitive intelligence produces: sales-facing battlecards updated quarterly, win-loss analysis rolled up per quarter, and strategic positioning inputs to product marketing. Each has a different audience and cadence; conflating them is a common failure mode.

Sources of intelligence

Public: competitor websites, pricing pages, product changelogs, engineering blogs, job postings, earnings calls, analyst reports. Sales: what prospects report competitors said and priced. Product: analytics on customers who churned to a competitor. Never: pretexting or unauthorized access.

Frequently asked questions

Should we name competitors in marketing?
Depends on stage. Category leaders name no one. Challengers name category leaders directly. Startups in emerging categories should avoid naming — the category is the differentiation.
How often should battlecards be updated?
Quarterly review, with ad-hoc updates when a competitor makes a material product or pricing change.
