The Founder's Guide to Working With a CFO

When to hire a CFO, what to delegate, how to structure the reporting relationship, and the warning signs that the hire is not working.

The CFO is the second most important hire a founder makes after the CTO, and one of the most common places founders get it wrong. Hire too early and you overpay for capacity you cannot use. Hire too late and you show up to Series B diligence without the systems, controls, or answers a real CFO would have built.

Three triggers usually align around the same time — roughly $5M to $10M in ARR, 40 to 80 employees, and 12 to 18 months from a serious institutional round: 1. The CEO is spending more than 20 percent of their time on finance and accounting. 2. The board is asking questions the current head of finance cannot answer. 3. The next round will require GAAP financials, controls, and a real diligence-ready data room.

Before those triggers, a controller plus a fractional CFO usually beats a full-time CFO on both cost and quality.

A good CFO takes over five workstreams from the founder: 1. Financial planning and analysis. The budget, the forecast, the board deck, the variance reviews. 2. Accounting and controls. Month-end close, audit readiness, revenue recognition, tax. 3. Treasury. Cash management, banking, working capital, debt facilities. 4. Fundraising execution. Data room, model, diligence responses, term sheet negotiation. 5. Investor relations. Quarterly updates, board reporting, ad-hoc investor requests.

Strategy stays with the CEO. Pricing, packaging, and unit economics decisions are joint.

The CFO reports to the CEO — not to the board, not to the COO, not to the head of operations. That is non-negotiable. The CFO also has a direct, independent line to the audit committee (if one exists) so they can escalate concerns without going through the CEO. Most first-time founders find this uncomfortable and most experienced CFOs consider it table stakes.

Six months in, month-end close is still slow and unpredictable.
