The Startup Metrics Playbook

The dozen metrics that actually matter from pre-seed to Series C — and the vanity metrics to kill.

Metrics do not run companies — leaders do. But the wrong dashboard will quietly steer a great team into the wrong quarter. This playbook is the operating manual for the metrics that matter, the ones that mislead, and the discipline required to keep the number honest.

Every founder is told to pick a "North Star metric." Most pick badly. A good North Star metric has four properties:

1. It moves before revenue. 2. It can be affected by a decision made this week. 3. It cannot be gamed without hurting the customer. 4. Every team can draw a line from their work to it.

If your North Star fails any one of these tests, replace it before the next planning cycle.

Growth: New MRR, Expansion MRR, Logo count, Pipeline coverage.

Retention: Gross Revenue Retention, Net Revenue Retention, Logo churn.

Efficiency: Burn Multiple, CAC Payback, Magic Number, LTV/CAC.

Engagement: Weekly Active Accounts, Feature Adoption, Time-to-Value.

Everything else is either a subset of these or a distraction.

Most metric disputes are actually definition disputes. Before publishing any dashboard:

Averaged metrics lie. Cohort metrics tell the truth. Every retention, revenue, and engagement metric should be viewable as a cohort by:

If your data team can't produce these views in under a day, invest in the infrastructure now, not later.

CEO, Head of Product, Head of Growth, Head of CS, Head of Finance.

1. Ten minutes on last week's actuals vs. plan. 2. Ten minutes on the top three variances. 3. Fifteen minutes on the top decision this week. 4. Ten minutes on decisions from prior weeks that need reversal.

The MBR is the CEO's tool for keeping the leadership team honest.

The narrative is: what changed, what we're doing, when we'll know.

Boards need a compact view. The right board metrics deck is 5 slides:

1. Cash + runway. 2. Growth + retention. 3. Efficiency (Burn Multiple, CAC Payback). 4. Top two operating risks with mitigation. 5. Top two asks from the board.

Analytics engineers report into someone who cares about product decisions, not just infra.

Introduce new metrics with a written rationale and a sunset date if they don't stick.
